From Contractors to Employees: Building Stronger HR Foundations for a Small Business

May 25
4 min read

A four-person interior design business needed a more suitable employment structure, clearer expectations, and practical HR support that worked within its budget.

The owners initially approached A&A Consulting with a few HR questions. Through that work, we identified a bigger concern: people engaged as contractors were working in arrangements that our review indicated were more consistent with employment.

Changing their contracts was only part of the solution. The business also needed payroll, a workable compensation structure, policies, and a clearer approach to managing its people.

Through pay-as-you-go HR support, A&A helped the owners work through that transition and establish stronger foundations for their team.

The challenge: working arrangements that had outgrown their contracts

The business had engaged its team as contractors because that had seemed like a straightforward way to bring people on.

In practice, team members worked full-time for the company, were expected to attend the office, and had limited independence over how their work was organized.

A&A reviewed each person’s responsibilities and working arrangements. Our assessment indicated that the team should move to employee status.

That raised several practical questions for the owner:

  • What would equivalent employee compensation look like?

  • How could the business accommodate the change within its existing budget?

  • What payroll system would it need?

  • How should the transition be explained to the team?

  • What agreements and policies needed to be established?

The existing arrangements also made it difficult to set and manage expectations consistently.

The business needed an employment model that better reflected how the team actually worked, with the systems to support it.

The approach: make the transition workable for the business and its people

Review each working arrangement

A&A assessed the work each person performed and how that work was managed.

We brought together the findings, recommendations, and risks for the employer, helping the owners understand why a change was needed and what it would involve.

Build a realistic compensation structure

The company’s budget did not automatically increase because its team needed to move onto payroll.

A&A benchmarked salaries and helped determine appropriate employee wages, benefits, and perks within the business’s financial capacity.

This gave the owners a practical basis for planning the transition and explaining the new arrangements.

Manage the transition end to end

A&A developed employment agreements and transition letters, supported communication with team members, and helped establish the policies needed for the new employment structure.

We also helped the business identify a payroll system and work through what paying employees would require. Payroll was a new process for the company, so the operational setup mattered as much as the documentation.

Continue supporting the owner

The transition unfolded over approximately six to twelve months.

Through the pay-as-you-go model, the owners could access support as questions arose and new processes were introduced.

The work continued beyond reclassification, helping the business establish clearer expectations and a more consistent approach to managing its team.

The results: clearer expectations and a stronger people foundation

Employment arrangements aligned with the work

The team moved from contractor arrangements to an employee structure supported by employment agreements, payroll, and workplace policies.

This addressed the classification concerns identified during the review and gave the business a more suitable foundation for managing its people.

Better tools for managing performance

The owners were better able to define expectations, address performance concerns, and hold people accountable for their work.

With a clearer employment structure in place, A&A could help them build a more robust approach to people support.

Less turnover and greater ownership

Over the course of our support, we observed less turnover and greater ownership within the team.

These were qualitative outcomes rather than formally measured changes, but they represented meaningful improvements for a small business where each person’s contribution mattered.

More capacity to focus on the business

The owner reported that the business had become the busiest it had ever been.

A&A’s role was to help reduce the attention consumed by people issues and strengthen the HR foundations supporting the team. That gave the owners more capacity to focus on their clients, workload, and business priorities.

What other small businesses can learn

A business does not need a large workforce to benefit from practical HR support.

For a team of four, unclear working arrangements or recurring people issues can take up a significant share of the owner’s time.

This engagement highlights several useful lessons:

  • Review how people actually work. The arrangements in practice matter when assessing whether the engagement model is suitable.

  • Plan the financial implications. Moving to employment requires a workable compensation and payroll approach.

  • Build the supporting processes. Agreements, policies, payroll, and communication all contribute to a successful transition.

  • Keep support proportionate. A small business can access help as needed through a pay-as-you-go model.

  • Use the change to establish clearer expectations. Stronger HR foundations can make day-to-day management easier.
